You tell them exactly what to do, in what order, and what to verify at each step. Directing is also the right approach during incidents, when time pressure makes it impractical to use the situation as a learning opportunity. The learning happens afterward, during the post-incident review, not during the active response.

Coaching is the appropriate approach when the technician has sufficient foundational knowledge to work through a problem but needs guidance to develop their judgment and problem-solving skills. Instead of telling them the answer, you ask questions that lead them toward it. When a mid-level technician encounters an unfamiliar alarm, rather than immediately explaining the cause and resolution, you might ask: "What does this alarm indicate? What systems could be affected? What information would help you narrow down the cause? What does the monitoring data show?" This questioning approach develops the technician's diagnostic reasoning, which is far more valuable than memorizing the answer to a specific alarm.

The decision between coaching and directing depends on three factors. The first is the technician's current competence level for the specific task. A technician who is highly competent in networking may still need directing when working on electrical systems for the first time. Competence is task-specific, not general.

The second factor is the consequence of error. Tasks where an error could cause a service outage, a safety hazard, or equipment damage warrant a more directive approach, even if the technician is moderately experienced. The cost of letting someone learn from a mistake is too high when the mistake can cause an outage or injury.

The third factor is the time available. Coaching takes more time than directing because it involves questions, discussion, and sometimes trial and error. During a routine maintenance window with ample time, coaching is an investment in the technician's development. During a critical incident, directing is necessary to resolve the problem as quickly as possible.

The most effective senior technicians transition between these approaches fluidly, sometimes within the same interaction. They might direct a junior technician through the critical steps of a procedure while coaching them on understanding why each step is necessary.
