The AARRR framework, created by Dave McClure, breaks the user lifecycle into five measurable stages: Acquisition, Activation, Retention, Revenue, and Referral. It is sometimes called Pirate Metrics because of the abbreviation. This framework helps PMs understand where users succeed and where they drop off in their journey with the product.

Acquisition measures how users find your product. Metrics include website visits, app downloads, sign-up page views, and traffic by channel. The key question is: where are users coming from, and which channels are most effective?

Activation measures whether new users experience the core value of your product. This is the critical "aha moment" when a user realizes why the product is useful. Metrics might include completing onboarding, creating their first project, or reaching a usage threshold. Activation is often the most important and most neglected stage because many products lose users before they ever experience the value.

Retention measures whether users come back after their first experience. This is the strongest indicator of product-market fit. Metrics include daily or monthly active users, return visit rate, and cohort retention curves. A product with strong acquisition but weak retention is a leaky bucket: you are spending resources to bring in users who leave shortly after.

Revenue measures whether users are willing to pay. For subscription products, this includes conversion from free to paid, average revenue per user, and lifetime value. For advertising-supported products, it includes engagement metrics that drive ad revenue. The key insight is that revenue is a lagging indicator of value delivery. If users find your product valuable enough to keep using it, monetization becomes much easier.

Referral measures whether users love the product enough to tell others. Metrics include NPS score, referral program participation, social shares, and organic word-of-mouth indicators. Strong referral signals reduce customer acquisition costs and create a virtuous growth loop.

For a PM, the framework is most useful as a diagnostic tool. If your product has strong acquisition but low activation, focus on the onboarding experience. If activation is strong but retention drops off, investigate whether the product delivers ongoing value or solves only a one-time problem. By identifying the weakest stage in the funnel, you can focus your team's effort where it will have the greatest impact.

The stages are not strictly sequential for every business model, but the framework provides a shared vocabulary for discussing product health across the organization.
