Stakeholder mapping is the process of identifying everyone who has an interest in or influence over your product and understanding their relationship to your work. When you take on a new product area, this mapping is one of the first things you should do because it determines how you communicate, who you involve in decisions, and where potential blockers or allies exist.

Start by listing all the people and groups who interact with your product. This typically includes your engineering team, design partners, your manager, executives who sponsor or fund the product, the sales team that sells it, the customer success team that supports users, the marketing team that positions and promotes it, legal and compliance teams that review it, and the customers themselves. In larger organizations, this list can be surprisingly long.

Next, assess each stakeholder on two dimensions: their level of influence over your product and their level of interest in it. High-influence, high-interest stakeholders are your key partners who need regular engagement and involvement in decisions. High-influence, low-interest stakeholders need to be kept satisfied and informed but do not require daily interaction. Low-influence, high-interest stakeholders should be kept informed and can be great allies. Low-influence, low-interest stakeholders need minimal attention.

For each key stakeholder, understand their goals, concerns, and communication preferences. What does success look like from their perspective? A sales leader cares about revenue and competitive win rates. An engineering director cares about technical quality and team morale. A CEO cares about market positioning and growth. Understanding these perspectives lets you frame your communication in terms that resonate with each person.

Establish communication cadences based on the mapping. Key stakeholders might need weekly one-on-ones. Broader groups might be served by a monthly product update email or a quarterly business review. The goal is to ensure that no stakeholder is surprised by a product decision because they were not in the loop.

A RACI matrix can help formalize decision-making roles: who is Responsible for doing the work, who is Accountable for the decision, who needs to be Consulted before a decision is made, and who needs to be Informed after. This clarity prevents situations where multiple people think they have decision-making authority or where important perspectives are overlooked.

Revisit your stakeholder map periodically, especially after organizational changes, new product initiatives, or shifts in company strategy. The stakeholder landscape is not static, and relationships require ongoing attention.
