Before the interview, research the stakeholder's role and perspective. A CFO cares about cost and ROI, a product manager cares about features and timelines, a compliance officer cares about regulations and audit trails, and an operations manager cares about reliability and maintenance. Tailor your questions to their domain. Prepare a list of open-ended questions but be ready to follow unexpected threads. Review any existing documentation, previous system designs, or incident reports related to the project.

During the interview, start with broad questions about business goals and pain points before diving into specifics. Ask questions like what problem are we solving, who are the users and what are their workflows, what does success look like, and what happens if we do nothing. These establish context and motivation. Then explore specific requirements: what are the must-have features versus nice-to-haves, what are the expected user volumes and growth projections, are there regulatory or compliance constraints, and what is the timeline and budget.

Active listening is crucial. Paraphrase what you hear to confirm understanding. When a stakeholder says the system needs to be fast, probe deeper: fast for whom, doing what, and how fast is fast enough. Convert vague desires into specific, measurable requirements. Watch for implicit assumptions that stakeholders consider obvious but have not stated.
